Stopped by shame. I was so ashamed and was such a disaster.

How to create space for leading
For Datahub Cloud,
For client projects, they are clear in terms of what needs to be done. Leadership stuff and Datahub Cloud are more complex and require more thinking.
What happens. Situation:
- I tend to overthink everything
- I tend to get lost in my brain
- Then I tend to make myself wrong about all of that
- And then I get back to doing things that are clear and I can easily execute and get the short-term pleasure from that
Problem
- More complex projects that require clarity get procrastinated because of me getting overwhelmed just by thinking about how unclear they are and how much time they need and that I don't have this time and if I pick it up, I won't get it done and I also won't get the other projects done. => I will end up sitting between two chairs (on the floor)
Solution
- I need to get it off my head and put it down in writing
- I need to answer this question for myself "What do you need to get that project off my mind?" There will be some thinking required. From top to bottom.
- Block full Fridays just for Datahub Cloud
- Block full Tuesdays just for leadership work
Week of journaling:
- GETTING stuff on paper. You're on a walk and you don't have paper. Outflow it. Be strict. Outflow it and get it out. No necessary action.
- Deeper work dedicated time. What's next and where do you go?
- 2 days for deep work. be realistic.
What kills me sometimes is even coming to deep work. Linger friction. What makes a huge difference, I am not spending it in the planning phase but I have a list of the next actions. Could be small or big. DO a project plan for the next 6 months.
- By having those prepped at some other time. Have this list created OUTSide of the deep work so that I don't spend a lot of time planning. Rabbit in the headlights.
- The best time is the first 2-3 hours. Half of it I spend getting stressed over how I want to spend my time. Just spend it out of the list. Your work time - what's next, I do it. Very zen.
What's missing all this time is discipline.

- Overall, working with you is often difficult for people and it takes a lot of energy or mental resource, I can't just assign you to something and you go execute..
- I understand you're rather junior but there doesn't seem to be an improvement from what I am hearing (problems we have today seem to have been there from the start)
- Communication is lacking - proactively giving an update if you won't be able to complete X and Y and keeping us posted.
- Technical competence: unfortunately, I am relying on feedback from Ola and Rufus here, and doesn't seem positive
- Overall motivation seems to be gone and you know that

Rate was 3-4 less than what he can get Culture is not a good fit He already decided to move on He even told his friends … He could've given more to the company but the culture is very different from what we get. Yes, he is a junior but he can provide more value than just some code. He needs more freedom. He didn't like that he's not getting along with Rufus. He had particular frameworks that he had to follow. He wasn't included in a lot of meetings so he felt he was working independently. Didn't get a sense of the big picture. He didn't like the codebase of Datahub Cloud. He thinks it needs a lot of refactoring. He didn't feel like he had any ownership of the project. Felt like we are trying to cut down the hours to the bare minimum. Maybe there are some people who agree to these conditions.

I wanted to take a moment to address the points raised by Victoire around the significant delay in our project and extend my sincerest apologies for all the frustration or inconvenience this has caused you.
Your concerns are valid, and I fully understand the pressing nature of the situation we find ourselves in.
Our word was that this will be finished 10 weeks ago.
10 weeks later, this isn't finished yet.
Restore integrity
First and foremost, I want to acknowledge the considerable impact that our delay has had on your plans and the external pressures you are facing as a result. We recognize the seriousness of the situation and the importance of delivering on our commitments in a timely manner.
I can sense that you lost your trust in the team. I am also aware that there are legal implications tied to this and real risks
I do not want to go into a justification mode and we can have a proper retrospective after all this ends but I just want to acknowledge a few things.
- Yes, this project is not so similar to the work we've done previously and hence, some aspects that part of the team is dealing with for the first time
- It seems that the scope and its size was not very clear at the beginning. If we knew what the actual scope is and how complicated this whole work will be, we wouldn't have committed to this timeline, this delivery dates, to this budget even (because it's clear we are running at a loss at this stage)
- It seems that all this scope and the work were massively underestimated. Despite this, I know that the team is working super hard and on weekends.
- Qe have been working during whole this time and the team is working super hard. We are going above and beyond..
- From what I see there are some issues with the data at its source itself …
Our commitment is to drive this to an end and our commitment is for you and for the stakeholders to end up satisfied with the work delivered. Moving forward, we are implementing several measures that we already discussed on the call to rectify the situation and ensure that we regain lost ground as efficiently as possible. Among these steps:
